Why “just put it on sale” isn’t the whole answer

A markup-then-markdown reflex treats overstock as a pricing issue. Sometimes it is. Often it’s a matching problem — the right people never saw the product, or saw it without a reason to act.   • A limited-time perk for a specific group (loyalty members, past buyers of a related line) rather than a public sale.

2. Choose the smallest audience that can clear the stock. You rarely need the whole list. The people most likely to buy a slow item are those whose behavior already points at it — past buyers of the same category, browsers who viewed it, owners of the product it complements. Say you run a homeware store and you’re stuck with 250 linen napkin sets in a discontinued color. The desperate version: a sitewide “20% off everything” email to all 18,000 contacts, homepage banner, three sends in ten days.

The calmer version: you segment to the roughly 2,000 people who’ve bought table linen or dinnerware in the past year. The email says the color is being retired and won’t be reordered, shows the napkins styled next to a bestselling tablecloth as a set, and offers the set at a mild bundle price.   • Revenue per recipient on the segment, so you can tell a tight, relevant send from a lazy mass blast.
  • Full-price sales of the rest of the catalog during and just after the campaign. If they dip, the promotion leaked into general price perception.
  • Unsubscribe and spam-complaint rate on the send — a spike means the audience was too broad or the framing too aggressive.
  • Margin after discount and storage, rather than units moved alone. Clearing stock at a loss you didn’t need to take is a hollow result.
