Ad costs climb because every brand on earth is bidding. Shoppers add to cart and vanish more than usual, because they’re comparison-shopping six tabs at a time. Support tickets pile up. And you — the owner — have the least spare time you’ll have all quarter.

An improvised blast into that environment gets you a spike on Friday and silence by Tuesday. The stores that win the week decided in October what would happen automatically in November.

Why “just send more emails” isn’t a strategy

The obvious fix is volume: more campaigns, bigger discount, everyone on the list. Three problems with that.

First, a blanket discount hands margin to people who would have bought anyway. Your repeat customers were coming back regardless; giving them the same 30% as a cold subscriber is a straight transfer from your profit to their pocket.

Second, everyone else is doing exactly this. On Black Friday week, inboxes are a wall of percent signs. A generic discount blast doesn’t stand out — it blends in with forty others.

Where the revenue actually leaks during Black Friday week

Run a simple illustrative calculation on your own numbers. Say you normally get 10,000 sessions a week and a 2% conversion rate — 200 orders. Black Friday week the traffic doubles to 20,000, but comparison shopping and decision fatigue drop conversion to 1.5%. That’s 300 orders: more than usual, but you paid for 20,000 sessions and 19,700 of them left without buying. The leak isn’t the people who never came. It’s the surge of people who came, looked, added to cart, and got distracted by a competitor’s tab.

That surge is precisely what behavior-based automation exists for. A cart abandonment email during Black Friday week reaches someone who was minutes from buying your product at your best price of the year. No campaign you write can be that well-timed. The automation already is.

The strategy, step by step

Step 1: Set the offer and the margin floor

Before anything else, decide what you can afford to give. Work backwards from margin: if your blended margin is 45% and shipping eats 8%, a 30% sitewide discount leaves very little — and that’s before the ad costs of the season. Options that protect margin better than a flat sitewide cut: discounting selected categories, tiered discounts (spend more, save more, which also lifts average order value), a gift with purchase, or free shipping thresholds. Pick one primary offer. A confused offer converts worse than a modest one.

Step 2: Segment before you send

Split your list into at least three groups, because they deserve different treatment:

  • Engaged subscribers who haven’t bought — the main audience for the public launch. They know you; the discount is the nudge.
  • Unengaged contacts — people who haven’t opened in months. Either run a small re-permission attempt in early November or leave them out entirely. Blasting them on the big day mostly generates spam complaints.

If you haven’t built these segments yet, order count and last-engagement date are enough to start — they’re useful long after November.

Step 3: Adapt your automations for the sale

This is the part most stores skip, and it’s where the compounding happens. Your flows keep running during Black Friday — but they’re running with normal-season content while your site screams 30% off. That mismatch loses sales. Update, at minimum:

  • Abandoned cart: shorten the first delay (an hour is too slow when the sale ends Monday), mention the sale and its deadline in the copy, and make sure the discount applies in the cart they return to.
  • Welcome flow: everyone signing up in November is there for the sale. Add a sale-aware version so the first email doesn’t ignore the one thing they came for.
  • Browse abandonment: viewed-but-didn’t-add traffic explodes during the sale. A simple “the thing you looked at is included” email does work here that no campaign can.

Step 4: Plan the campaign skeleton

With automations handling behavior, campaigns only need to handle announcements: a teaser, a VIP early-access send, the public launch, one mid-sale reminder to non-openers, and a last-chance email before the deadline. Five sends, roughly. Step 5: Decide what happens after Monday, in advance

The most expensive mistake I see is treating Cyber Monday midnight as the finish line. Thousands of first-time buyers just entered your list, and whether they ever buy again at full price depends on what they receive in December. A concrete example (illustrative)

A store selling kitchen gear, roughly €60 average order, might set it up like this: tiered offer (15% off orders over €80, 20% over €150) instead of flat 30%, protecting margin and nudging order value up. VIP segment of anyone with two or more orders gets 24-hour early access on the Wednesday. Abandoned cart delay drops from 4 hours to 45 minutes for the sale week, with a deadline line in the subject. Welcome flow gets a sale variant. After the weekend, first-time buyers enter a follow-up flow built around using the product, not discounting the next one. None of these numbers are benchmarks — they’re a shape to adapt to your own margin and catalog.

How to measure whether the strategy worked

Skip the vanity of open rates for a week this noisy. Watch:

  • Revenue per recipient, per segment — did VIPs out-earn the general list per head?
  • Automation share of email revenue — how much came from cart, browse, and welcome flows versus campaigns? If it’s under a third, your flows weren’t ready.
  • Margin after discount and ad spend, not just topline revenue.
  • Unsubscribe and complaint rates — the cost side of every send.
  • Repeat purchase rate of Black Friday buyers — measurable in January, and the truest verdict on the whole strategy.
