Pass 3: performance — what each flow earns

Now judge the numbers, using the right ones. Opens have been unreliable since Apple Mail Privacy Protection started inflating them in 2021, so lean on:

  • Revenue per recipient — the single best comparison across flows.
  • Click rate — is the content compelling once opened.
  • Conversion rate — does the click become an order.
  • Unsubscribe and spam rate — is a flow burning your list for short-term revenue.

Rank your flows by revenue per recipient. The weakest performers with the most volume are your priority fixes. A flow that reaches 2,000 people and earns €0.30 each has more upside than one reaching 50 people at €2. Pass 4: overlap — are your flows fighting each other

This is the pass people skip, and it’s where the subtle damage lives. As you add flows, they start colliding. A customer who abandons a cart and then buys can end up in the abandoned cart flow and the post-purchase flow at once, getting a “you left something behind” email for an item they already own. Someone can sit in a win-back flow and a broadcast campaign the same week, doubling their send volume.

Map it out. For a sample customer journey — browsed, carted, bought, went quiet — trace which flows could fire and when. Look for:

  • Contradictory messages in the same window (recover a cart they’ve completed).
  • Exit conditions missing — does a purchase remove someone from the cart and browse flows? It should.
  • Send fatigue — total emails a single person could receive across all flows in a week.

Fixing overlap is mostly about exit rules and suppression, and it’s often the change that lifts your whole program’s health, because over-messaged lists unsubscribe and stop opening everything.

Turn the audit into a ranked fix list

End the audit with a written list, sorted by impact, not by ease. Something like: build the missing post-purchase flow (biggest gain), fix the abandoned cart exit rule (stops annoyance), rewrite the welcome subject line (small lift), retire the expired coupon. Then work top down. An audit that produces a feeling instead of a list changes nothing.
