Get the reorder timing right and you stop paying to reacquire people who were always going to buy again — you just weren’t there when they needed to.

The one thing beauty gets that most verticals don’t: a predictable clock

A 30ml serum used twice daily lasts a fairly knowable number of weeks. A cleanser, a moisturizer, a foundation — each has a rough lifespan you can estimate from size and usage. That predictability is the whole opportunity, and most beauty stores waste it by sending the same weekly newsletter to everyone regardless of where they are in the bottle.

The catch is that “predictable” isn’t “identical.” Usage varies by person and by product, so replenishment timing is an estimate you refine, not a stopwatch. Start from the product’s expected lifespan, then adjust as you watch actual reorder gaps. This is where beauty diverges sharply from a supplement store. Supplements sell on a fixed 30- or 60-count bottle and adherence — did they keep taking it? Where beauty stores leak revenue

The leaks here are less about lost carts and more about lost second and third orders.

  • The one-and-done buyer. They tried the moisturizer once, it sat on the shelf, and by the time it ran out they’d forgotten the name. You had every piece of data needed to remind them and sent nothing.
  • The confused first-timer. They bought three products and don’t know the order to use them in, so they use them wrong, see no result, and don’t reorder. The product didn’t fail — the onboarding did.

The five flows to build, in order

1. Welcome flow that teaches the routine

Trigger: new signup or first purchase. New skincare buyers need to know how and when to use what they bought, or they won’t see results and won’t return. Send a short sequence: message one welcomes and sets expectations (skincare takes weeks to show, don’t quit early), message two explains the routine order — cleanse, treat, moisturize, protect — message three points to the hero product or a bestseller for their concern. You’re not selling yet. You’re making sure the first purchase actually works, because a product that works is the only reliable reason for a second order.

2. Post-purchase results-and-reviews flow

Trigger: order delivered, then timed to when results should show — often 3–4 weeks for skincare, not the usual “how was your order?” at day three. Ask for the review after there’s something to review. Beauty runs on social proof and before-and-afters more than almost any category, so this flow feeds two things at once: reviews that convert future browsers, and a check-in that catches anyone who’s confused before they give up. Real user results also build the trust that a customer retention system depends on.

3. Replenishment reminder — the core earner

Trigger: days since purchase, set per product to just before the estimated run-out. For a two-month serum, land the email around week six or seven — before they hit empty, so there’s no gap where they shop elsewhere. Content: the exact product they bought, a one-tap reorder, and optionally the complementary next step. This is the flow that quietly compounds. Every product you sell should have its own timing; a lash serum and a body wash don’t run out on the same schedule.

4. Routine cross-sell and upsell

Trigger: after the reorder or a few weeks into use. Someone who bought a cleanser and moisturizer is a natural fit for the treatment step between them — a serum or exfoliant. Recommend the next logical product in the routine, not a random bestseller. Because skincare is sold as a system, the cross-sell writes itself once you map the routine.

5. Win-back for the lapsed routine

Trigger: no purchase in roughly 1.5× the expected reorder cycle — if they should reorder at eight weeks and it’s been twelve, they’ve lapsed. Lead with their product and what’s changed (a reformulation, a new shade in their range), not a guilt trip. Hold the discount for a later message.

Segment before you send

Beauty punishes generic sending harder than most verticals. A wrong recommendation here goes past irrelevant — it can be actively wrong for someone’s skin. Segment by:

  • Skin type or concern (dry, oily, sensitive, acne-prone, anti-aging) — so the sensitive-skin customer never gets the strong-acid promo.
  • Shade or tone, for makeup — reorder and new-arrival emails should match what they actually wear.
  • Where they are in the routine — new-to-brand versus a customer with a full regimen want different messages.
  • Value tier — your monthly VIP and your one-time trial buyer deserve different win-backs.

Setting these up is a project in itself; the customer segments every online store should create walks through the priority order.

Metrics that matter here

  • Reorder rate and average reorder gap — is the replenishment flow tightening the time between orders?
  • Repeat purchase rate and first-to-second-purchase conversion — the health of the whole business, since beauty lives on repeat.
  • Revenue per recipient per flow.
  • Review submission rate from the post-purchase flow — it feeds future conversion, so it’s worth tracking as revenue, not vanity.

One honest warning most guides skip: don’t let the replenishment reminder become a reason people notice how often they’re being emailed. If the same customer gets a reorder nudge, a newsletter, and a promo in the same week, they’ll unsubscribe and you lose the channel entirely. Suppress across flows so no one is over-contacted.
