A worked example (illustrative)

Every figure below is invented to demonstrate the method — not a benchmark, not a target.

  • Email-attributed revenue: €5,000
  • Gross margin at 40% → €2,000
  • Costs: platform €100 + discounts redeemed via email €300 + 8 hours of the owner’s time at €40 → €320. Total: €720
  • ROI = (2,000 − 720) ÷ 720 ≈ 1.78, or roughly 178%

So the “50x channel” from the vanity math is, honestly counted, returning about €1.78 of margin per euro of true cost. Still clearly worth doing. Now the number can hold weight: if hiring a freelancer at €500 a month lifted email margin from €2,000 to €3,200, the new ROI ≈ (3,200 − 1,220) ÷ 1,220 ≈ 1.62 — similar return on a much bigger base, which means more absolute profit. That’s a real decision, made with real inputs.

One warning about comparing email ROI to ad ROAS

Email’s ROI is structurally higher than paid ads’ because its cost base is tiny — you’re mailing people you already acquired, and the acquisition cost sits in a different column. Concluding “email returns 178% and Meta returns 40%, so move the ad budget into email” doesn’t follow; email can’t scale by adding budget the way ads can, and without ads feeding the list, email’s pool of recipients stops growing. There’s a second-order question hiding under all of this: how much of that email margin was truly caused by email, versus orders that would have happened anyway? What to automate

The calculation itself lives in a spreadsheet, but the inputs can arrive automatically. Set a monthly scheduled report from your email platform (revenue by month), tag or track email discount codes so their redemption totals are one filter away in your store admin, and log your hours in the same note each week. Trigger: first Monday of the month. Time required once the inputs flow in: about ten minutes. The goal is a single row per month — revenue, margin, costs, ROI — so the trend is visible at a glance.
