Someone who ticked a marketing box at checkout has already bought, so a “welcome, here’s a first-order discount” email is nonsense to them.

Where the revenue leaks without a proper welcome flow

Run the rough math. Say your popup and forms bring in 400 new subscribers a month. A well-built welcome flow might convert 12–18% of new subscribers to a first order; a broken or missing one converts far fewer, because the code is slow or the sequence gives no reason to act.

Take the low end of a good flow: 12% of 400 is 48 first orders a month. If a missing flow instead converts 4%, that’s 16 orders. The 32-order-a-month gap, at a €50 average order, is about €1,600 a month — €19,000 a year — leaking purely because the warmest leads got silence instead of a sequence. The practical build, email by email

Keep it to three or four emails across roughly a week. Here’s a structure that works for most stores.

Email 1 — sent within minutes. Deliver the promised code prominently. Say who you are in a sentence or two, in a human voice, not a mission statement. One clear button to start shopping. If there’s no discount (footer signups), lead instead with your best-selling or most-loved products and a genuine reason to buy.

Email 2 — about a day later. Build a little trust. This is where a short brand story, your bestsellers, or real customer reviews go. Remind them the code is waiting if they haven’t used it.

Email 3 — two to three days after email 2. Handle objections or add a nudge. Answer the common “will this work for me?” questions — sizing, shipping, returns, guarantees. If you’re comfortable with it, a gentle “your code expires soon” can lift orders here.

Optional Email 4 — final reminder. Last call on the code, or a single strong product recommendation. Then the flow ends.

A couple of build rules that matter:

  • Exit on purchase. The instant they place a first order, they leave the flow. Nobody should get a “still thinking about it?” email after they’ve already bought.
  • Don’t overlap with recovery. If a new subscriber adds to cart and abandons mid-welcome-flow, decide which message wins so they don’t get both at once.

What to automate, precisely

  • Trigger: contact joins the list (via popup, form, or checkout opt-in).
  • Segment: new subscribers who haven’t purchased yet; ideally split by signup source (discount popup vs. everything else).
  • Timing: email 1 within minutes, then spaced over ~5–7 days.
  • Channel: email primarily; add an SMS welcome if they opted in to texts — see combining Shopify email and SMS marketing.
  • Content: deliver the promised incentive, introduce the store, show relevant products, handle objections, nudge to first order.
  • Goal: the first purchase. Exit: on that purchase.

A store example (Illustrative)

Say you run a small coffee-gear store. Your popup offers 10% off the first order. The flow: Email 1 lands two minutes after signup with the code and a “start with our bestselling grinder” button. Email 2, next day, tells the two-sentence story of why you started the shop and shows three top products with review stars. Email 3, three days later, answers “which grinder is right for me?” with a short guide and reminds them the code expires in 48 hours. How to measure the flow

Watch these, in this order:

  • First-order conversion rate — of new subscribers who enter the flow, how many place a first order. This is the headline number.
  • Revenue per new subscriber — total flow revenue divided by subscribers entered. Tells you what a signup is worth.
  • Open and click rate per email — pinpoints which email is doing the work and which is dead weight.
  • Unsubscribe rate — a spike means the sequence is too pushy or too frequent.

If email 1 opens well but nobody buys, your offer or products need work. If email 1 barely opens, check your sender authentication and subject line — a deliverability problem covered back in the setup guide.
