Kartieren Sie die letzten 90 Tage Umsatz nach Kanal und schreiben Sie die Prozentwerte auf. Die meisten Shops finden so etwas wie: bezahlt 80 %, organisch/direkt 12 %, E-Mail/SMS 6 %, sonstiges 2 %. Das ist kein Mix – das ist eine Abhängigkeit mit Garnitur.

  • Auslöser: Anmeldung, Abbruch, Erstkauf, Nachbestellzyklus, Inaktivität.
  • Segment: nach Verhalten und Kundentyp.
  • Timing: Willkommen sofort; Warenkorb innerhalb einer Stunde; Nachbestellung zum Zyklus; Rückgewinnung nach einer ruhigen Phase.

Ein Beispiel aus einem Shop

Ein Shop für Raumdüfte mit 90.000 € Umsatz pro Monat (illustrativ) lag bei rund 82 % bezahlt, 10 % organisch/direkt, 8 % eigen. Bequem – bis eine Kontoprüfung bei Meta die Ausgaben eine Woche lang einfror und der Umsatz sich beinahe halbierte, weil kaum etwas anderes ihn stützte.

Der Neugewichtungsplan zielte über ein Jahr auf einen gesünderen Mix: den eigenen Kanal über Erfassung und Flows in Richtung eines Viertels des Umsatzes ausbauen, stetig in SEO und Content für ein langlebiges organisches Bein investieren und Wiederkäufe mit Nachbestell- und Cross-Sell-Flows vertiefen. How to Build a More Resilient Ecommerce Revenue Mix

A resilient ecommerce revenue mix is one where no single channel can take your month down with it. In practice that means three layers: paid acquisition to bring in new buyers, owned channels (email, SMS) to convert and reactivate the audience you’ve already paid for, and repeat purchases to compound what the first two produce. A workable target for a store doing €20,000–100,000 a month: no channel above 60% of revenue, owned channels contributing 20–30%, and repeat customers driving at least a quarter of orders. You build it in that order — capture, then flows, then retention — over roughly a quarter, not a weekend.

What fragile looks like from the inside

You may already know your mix is fragile without ever calculating it. The tells are behavioral. You check ROAS more often than your P&L. A Meta ad account warning makes your stomach drop. When iOS or an algorithm update shuffles the deck, your revenue moves before your strategy does. And on the one occasion you cut ad spend to protect margin, orders fell so fast you turned it straight back on — which told you exactly who owns your revenue, and it wasn’t you.

None of that means ads are bad. Paid acquisition is how most stores at this size grow. The problem is concentration: one channel, one algorithm, one auction, carrying 70–85% of everything. Any portfolio manager would call that reckless. Most ecommerce P&Ls call it Tuesday.

Why doubling down on the strong channel makes the mix worse

The intuitive response to a good channel is to feed it. More budget into what works. But every euro added to the dominant channel increases concentration, and paid channels have a habit of getting worse precisely when you need them — CPMs rise in Q4 when your revenue matters most, creative fatigues fastest when you scale spend, and platform rule changes arrive without an appeal process. If ad performance dropped 30% next month, would your revenue drop 25%? If yes, you have a channel, not a mix. Promotions don’t diversify anything either. A discount pushed through the same ad channel is still the same channel — now with thinner margin.

Audit your mix in fifteen minutes

Pull last quarter’s revenue and split it three ways: first orders from paid traffic, orders attributable to email/SMS (flows and campaigns), and repeat orders from any source. Then write the three percentages down.

An illustrative example, with invented numbers: a €60,000/month store finds 78% paid-first-order, 6% email, 16% repeat. The exposed position isn’t the 78% itself — it’s the 6%. This store has, say, 15,000 past buyers and subscribers it contacts almost never, while paying roughly €25 to acquire each new customer. The cheapest revenue available to it is sitting in its own database. That’s the general pattern: the fix for over-concentration in paid is almost never “find another ad platform”, it’s “monetise the audience you already own”, which is the theme of creating more revenue from the same customer acquisition cost.

Rebalancing, step by step

  2. Month 2 — behavioral coverage. Browse abandonment and post-purchase cross-sell, so more shopper behavior gets a response.
  3. Month 3 — reactivation. The win-back flow, detailed below. This is where dormant buyers — usually your biggest untapped segment — come back into the mix.
  4. Ongoing — one useful campaign per week to the list: new arrivals, restocks, a genuinely helpful guide. Not a discount.
  5. Don’t bother yet: a second ad platform “for diversification”. TikTok plus Meta is still 100% rented traffic. Diversify the type of channel before the vendor.

The win-back flow, spelled out

Win-back deserves the detailed treatment here because it’s the flow fragile stores skip — and the one that converts a dead asset (lapsed customers) into a revenue layer.

  • Trigger: customer’s last order passes a lapse threshold. Set it from your data: if your typical reorder gap is 45 days, trigger at 90. Selling furniture? Make it 9–12 months.
  • Segment: past purchasers only, split into one-time buyers and formerly-repeat buyers — the second group gets warmer copy and justifies more effort.
  • Timing: email 1 at the threshold, email 2 ten days later, email 3 (final) ten days after that.
  • Channel: email for 1 and 2. For the final message to formerly-repeat buyers, SMS is reasonable if they opted in.
  • Content: email 1 — “here’s what’s new since your last order”, personalised to their purchase category, no discount. Email 2 — a concrete reason to return: restock, new colourway, improved version. Email 3 — a time-limited incentive, sized to your margin, positioned as a one-off.
  • Goal: a reactivation order, and honest list hygiene — contacts who ignore all three get suppressed, which protects your deliverability for everyone else.

What the rebalanced quarter can look like

Illustrative arithmetic, invented for clarity. The €60,000 store from the audit runs the three-month plan. Flows begin producing: welcome €1,300, cart recovery €1,700, browse €600, cross-sell €1,000, win-back €900 — about €5,500/month, most of it full-margin. Repeat rate creeps up as cross-sell and win-back bite. The mix shifts from 78/6/16 toward something like 62/14/24. Total revenue barely moved in this example — and yet the business is materially safer, because a 30% ad shock now costs it 19% of revenue instead of 27%. Resilience shows up in the downside math before it shows up in growth.

Five numbers to put on a monthly scorecard

  • Top-channel revenue share — the concentration number. Direction matters more than level.
  • Owned-channel revenue share — email + SMS, flows + campaigns.
